The pricing models are inverted. Zapier sells convenience: five minutes to a working automation, priced per task — and a 'task' is every step of every run, so a ten-step workflow on a busy trigger burns through a plan quietly. n8n self-hosted sells ownership: one VPS runs every workflow at fixed cost, priced in updates, backups and the occasional evening of debugging.

The cost crossover arrives fast on chatty automations — order pings, sync jobs, anything firing thousands of times a month. But the deeper reason clients end up self-hosting is usually data: customer records, order details and API keys running through a third-party SaaS are a compliance conversation; the same data on a box you control in Frankfurt is a shrug. The middle path — n8n Cloud — keeps the convenience and some of the sovereignty.

01Count tasks, not workflows

The Zapier bill surprises because people count automations while it counts steps. List your real runs: a 'new order' flow with lookup, format, CRM write, Slack ping and sheet row is five-plus tasks per order. Multiply by monthly volume and compare honestly against a €10-20 VPS.

02What self-hosting actually costs

The VPS line is the small number; the real one is ownership: updates that occasionally break a node, credentials that need rotating, monitoring that someone must watch, backups that someone must test. If nobody in-house owns it, that cost is outsourced to whoever maintains it — still cheaper than per-task pricing at volume, but not free.

03The data question settles most decisions

Automation tools see everything they automate: names, addresses, order values, API keys. For GDPR-sensitive flows the self-hosted path removes a whole processor from the diagram; for marketing pings and public data it buys nothing. Decide per workflow — the tool that holds customer data and the tool that posts to Slack need not be the same box.
